It’s a story many founders know all too well: the cramped workspace, the audacious idea, and the dismissive investor. For Grant Lee, five years ago, that meant pitching Gamma’s vision to “reimagine PPT” from a corner of his apartment, squeezed between the kitchen and the laundry. The response? "The worst idea I've ever heard. You're going up against giants, you'll never succeed."
Fast forward to November 2025. Grant Lee’s announcement on X that Gamma had secured $68 million in Series A funding, led by a16z, valuing the company at $2.1 billion, must have felt like a sweet vindication. This, for a company that had raised less than $100 million in total historically, was a monumental leap.
With a team of 50, 70 million users, and an ARR of $100 million, Gamma has achieved unicorn status in a space dominated by established players like PowerPoint and Google Slides, and the behemoth Canva, valued at $42 billion. How does a newcomer carve out a niche and thrive?
Gamma’s secret sauce wasn't just about building another presentation tool; it was about fundamentally reimagining what a presentation could be, especially in the age of AI.
The Problem with 'Just a Little Better'
Grant Lee’s frustration stemmed from his own experience as a consultant. "90% of the time was spent on formatting, only 10% on content," he recalls. This felt backward. For decades, presentation software, while evolving, largely stuck to the 16:9 canvas, forcing users into a design-first mindset. "Most of us aren't visual designers," Lee points out. "We wanted to shift from a 'design-first' approach to a 'content-first, design-later' one."
Before AI, Gamma’s core mission was to make content creation effortless. The world had changed dramatically since PowerPoint’s inception nearly 40 years ago. Remote work and online communication became the norm. Why should presentations remain static, fixed-format documents? Lee envisioned something more dynamic, something that could scroll like a webpage, embed richer media, and offer interactive elements – capabilities previously reserved for designers and developers.
The AI Catalyst
While the team explored the potential of AI early on, it was the release of Stable Diffusion and the increasing maturity of Large Language Models (LLMs) that truly ignited Gamma’s transformation. "We first focused more on LLMs because the technology felt more ready," Lee explains. Their initial AI-powered feature was a game-changer: it helped users generate a first draft of their content and even find relevant images from the web.
This simple yet powerful AI integration was the turning point. User growth exploded from a few thousand to thousands of new users daily. It wasn't a complete product overhaul, but a "half-rebuild," as Lee puts it, focused on leveraging AI to assemble pre-built "modules" or "cards." This concept of flexible, adaptable cards, which could be resized, embedded with interactive elements, and even contain entire websites, formed Gamma’s core infrastructure. AI then became the tool to quickly assemble these cards into a cohesive presentation, drastically lowering the learning curve and boosting user activation and retention.
The 'Single-Button' Era of AI
Navigating the AI landscape requires a delicate balance. Grant Lee draws inspiration from his mentor, David Kelley, founder of IDEO. Kelley’s lesson with the single-button Apple mouse – simplicity in the face of complexity – resonates deeply. "We might be in the 'single-button era' of AI right now," Lee muses. "Most people are still figuring out how to use this powerful, yet intimidating, technology."
Gamma’s approach prioritizes user empathy. They observe how users interact with the platform, identifying pain points and iteratively refining the experience. The dreaded "blank page" problem, a major hurdle for new users, was solved by AI’s ability to generate a complete draft from vague prompts. This transformed the daunting task of creation into an editing process, unlocking widespread adoption.
Beyond the Prompt: Building a New Medium
Gamma isn't just about generating text or images; it's about creating a new medium. Users describe it as a blend of Notion and Canva – type like in Notion, and it becomes beautiful like in Canva, without the need for manual drag-and-drop. The real work, according to Jon Noronha, lies not in prompt engineering alone, but in refining the "modules" – charts, layouts, and visual themes – that AI uses. These modules are the foundation upon which AI builds stunning outputs.
AI excels at tasks that are tedious for humans. Generating ten design variations in seconds, or ensuring a consistent visual tone across all images, are examples where AI significantly accelerates the creative process. The challenge, however, is knowing which AI-generated option is best. Gamma tackles this through rigorous A/B testing, analyzing user behavior, direct feedback, and conversion rates. "We've conducted hundreds of such experiments," Noronha shares, highlighting their deep dive into prompt engineering and model selection.
The Human Element in an AI World
In a market crowded with giants like Microsoft and Google, and the ever-present trend of increasingly powerful AI models, Gamma’s added value lies in its focus on "human in the loop." Lee cautions against over-reliance on large models, which can lead to a fear of being disrupted by future model updates. Instead, Gamma aims to empower users with a sense of control and ownership over their narrative. "Users want to tell their story, not the AI's story," he emphasizes.
Building a truly effective visual communication tool involves orchestrating multiple AI models – Gamma uses over 20 – to create a seamless user experience. This is a complex undertaking that generic, all-encompassing applications might struggle to replicate without sacrificing specialized functionality. Furthermore, Gamma is looking beyond single-user creation, exploring collaborative features and integration with enterprise knowledge bases, areas where a "super app" might falter.
The burgeoning API business, enabling integrations with tools like CRMs for sales presentations, is a testament to Gamma’s vision of extending its capabilities and meeting diverse user needs. From a humble apartment corner to a multi-billion dollar valuation, Gamma’s journey is a powerful illustration of how a clear vision, coupled with intelligent AI integration and a deep understanding of user needs, can redefine an entire industry.
